A fuller perspective on onboarding senior hires, bringing together the thoughts I am sharing on LinkedIn this week. Most conversations about hiring stop at the offer. The search, the interviews, the close and then the start date, treated as the finish line. But the start date is not the end of the process. For senior hires especially, this is the point where the whole thing is quietly won or lost. Most hires that do not work out were not the wrong choice. They were the right person, lost in the first 90 days. What happens in month three The person was right. The process was sound. They started full of intent. And then not much. No clear priorities for the first quarter. No early win set up. No one checking how they were actually settling in, only what they were producing. By around month three, a strong hire is sitting quietly with a thought: did I make a mistake? That thought is where retention is lost. Onboarding a leader well is not admin · Define success before day one, what good looks like by day 30, 60 and 90, agreed and written down before the person walks in. · Set up an early, visible win, something achievable that lets the new leader build credibility quickly. · Check on how it feels, not just what is delivered, a short, honest conversation early enough to fix any wobbling. The candidate's side, and the real cost The strongest senior hires do not wait to be onboarded, they onboard themselves, going looking for clarity, relationships and a first win in the first month. Your job is to make that easy, not to leave them guessing. A senior hire who feels set up to succeed stays and compounds. One who is left to sink starts taking recruiter calls again within the year. The investment in a structured first 90 days is tiny next to the cost of getting it wrong twice. Principles for the first 90 days: set-up over sink-or-swim, clarity over assumption, early wins over big bang, belonging over output.
